Reading a script length as presentation time

Length is the problem that shows up last. You finish the script, run it once, and discover you have written seven minutes of material for a five minute slot, by which point the deck is built too. This calculator moves that discovery to the drafting stage. Paste what you have written, and it counts the words and divides them by your speaking pace to get the time you spend actually talking.

Speaking time is only part of the answer, though. Clicking through slides, tracing a line on a chart, taking questions and simply running long on the day all add to the clock. What follows explains where each number on screen comes from, how to choose a pace you can actually hold, and what to cut first when you are over the limit.

What the pace number means

The speaking pace field is the number of words you say in one minute. At 150 wpm you are saying two and a half words per second, which is the pace of someone explaining prepared material to a room rather than chatting. Audiences hearing technical content for the first time need the lower end of the range; a familiar status update can sit at the top.

  • 110 wpm — deliberate delivery, heavy pauses, judged or academic talks
  • 130 wpm — unfamiliar material or a lot of new terminology
  • 150 wpm — a prepared script delivered at a normal explaining pace
  • 170 wpm — well-rehearsed updates for an audience that knows the subject

Why the word count, not the character count

English words vary in length but the eye and the mouth handle them in roughly constant time, which is why every speaking-rate figure you will find is expressed per word. Character counts would swing wildly between a script full of short Anglo-Saxon words and one full of Latinate ones. The character counts on screen are there for reference when a submission form asks for them.

  • Words — whitespace-separated tokens, the basis for timing
  • Characters — full length including spaces and line breaks
  • No spaces — useful when a form specifies a character cap
  • Sentences — split on full stops, question marks, exclamation marks and line breaks

How the total is assembled

The large figure on the right is four pieces added together. Speaking time comes first, then slide transitions and Q&A are added to make a subtotal, and the margin is applied to that whole subtotal. The margin covers the subtotal rather than just the speaking part because overruns happen while you are wrestling with slides and answering questions too.

  • Speaking = words ÷ words per minute × 60 seconds
  • Slides = slide count × seconds per slide
  • Q&A = minutes entered × 60 seconds
  • Margin = (speaking + slides + Q&A) × margin percentage

A worked example

Take a 600 word script at 150 wpm, with 10 slides at 5 seconds each, 5 minutes of Q&A and a 10 percent margin. Rounded the same way the screen rounds, the pieces come out like this. Against a 10 minute limit you are 49 seconds over.

  • Speaking 04:00 — 600 ÷ 150 × 60 = 240 seconds
  • Slides 00:50 — 10 slides × 5 seconds
  • Q&A 05:00 — 5 minutes
  • Margin 00:59 — 10 percent of the 590 second subtotal
  • Total 10:49, which is 00:49 past a 10 minute limit

Turning an overrun into a word count

The number of words to cut is derived, not guessed. Because the margin is proportional, one second removed from speaking removes slightly more than one second from the total. The tool divides the overrun by one plus the margin and multiplies the result by your pace. In the example above: 49 ÷ 1.1 ≈ 45 seconds, and 45 seconds × 150 wpm ÷ 60 ≈ 112 words.

  • Multiply the result by your words per minute
  • The answer is a word count, matching the counter on the left
  • Cutting words beats speeding up: the audience notices the second one

Why the pace comparison is there

Almost nobody knows their own speaking rate. The comparison under the result runs the same script at all four preset paces so you can see how sensitive the total is. The bar length is the time; rows that break your limit change colour. If every row breaks the limit, pace is not your problem and the script has to get shorter.

  • One row over — manageable by controlling your delivery
  • Two or three rows over — check the slide time first
  • All four rows over — the script itself is too long
  • The row matching your current pace is outlined

Choosing seconds per slide

The per-slide figure covers the pause on the slide, not just the click. Giving every slide the same number almost always underestimates, because title and section slides cost nothing while a chart you talk through costs a lot. If your deck is mixed, count only the slides that need explaining and use a longer per-slide time for those.

  • Single statement slide — around 3 seconds
  • One image with a short caption — 5 to 8 seconds
  • Chart or table you talk through — 10 to 15 seconds
  • Live demo or video — add the real runtime separately

Deciding whether Q&A belongs in the number

It depends on what the organiser is timing. Competitions and academic panels usually time the talk and the questions separately. An internal review is often bounded by the room booking instead, in which case questions come out of the same block. When you cannot find out, set Q&A to zero, fit the talk itself, and keep the question time as a separate figure.

  • Talk only is timed — set Q&A to zero
  • Whole session is timed — enter the scheduled question time
  • Question time is open-ended — enter the worst case and check the slack
  • Check whether running over costs marks or gets you cut off

The adjustments that backfire

The most common mistake is raising the pace number until the total fits. The screen agrees and the room does not: a rushed delivery loses the audience faster than an overrun does. The second is setting slide time to zero, which no deck-based talk has ever actually achieved.

  • Raising the pace to fit — worse delivery and still over in practice
  • Zero slide time — always produces a short estimate
  • Zero margin — reliable overrun for anyone who has not rehearsed
  • Pasting bullet points instead of sentences — counts far fewer words than you will say

Measuring your own pace once

Measure it once and you can reuse the number for every talk. Pick a paragraph from your script, read it aloud at the pace you would actually use in the room, and time it. Divide that paragraph word count by the seconds it took and multiply by sixty.

  • Type that number into the pace field and leave it there

What to cut first in a short slot

In a three or five minute slot the order of cuts changes the outcome more than the size of them. Start by deleting any sentence that reads a slide out loud, since the audience has already read it. Then collapse repeated examples into one. The introduction goes third.

  • Delete sentences that read the slide text aloud
  • Keep one example where you wrote two that make the same point
  • Compress the greeting and self-introduction into a single sentence
  • Do not trim the closing line: it is what the room remembers

Before you present

Even with the arithmetic settled, a few things decide whether the plan survives contact with the room. Check these separately from the calculation.

  • Confirm when the organiser starts and stops the clock
  • Confirm whether Q&A counts against the limit
  • Confirm the penalty for running over
  • Rehearse once and compare the real time against the speaking figure
  • Copy the summary into your speaker notes

What exactly does words per minute count here?

Every run of characters separated by whitespace counts as one word, which is how word processors count as well. Numbers, hyphenated terms and abbreviations each count once. That matters when your script is full of figures: "$3.2 million in Q3" is four words but takes noticeably longer to say than four ordinary words, so a number-heavy script will always run slightly long.

Why is 150 wpm the starting value?

Roughly 150 words per minute is the figure most often cited for conversational English speech, and prepared presentations usually land between 130 and 150. Anything above about 170 starts to feel rushed for an audience hearing the material for the first time. The four presets bracket that range so you can see how much the result moves before you commit to a pace.

Does it still calculate if I leave the setup fields empty?

Yes. Empty fields fall back to the example values shown in grey. Pasting a script alone gives you a result based on 150 wpm, 10 slides, 5 seconds per slide, 5 minutes of Q&A, a 10 percent margin and a 10 minute limit. As soon as you type a value, that value takes over.

What is the safety margin for?

Real talks run longer than the arithmetic. You pause between points, you react to the room, you fumble with the clicker or the display adapter. None of that is in the script. The margin adds that time back as a percentage. Five percent suits a talk you have given before; fifteen percent is more realistic for a first outing or a lively audience.

How is the "words to cut" number worked out?

How many seconds should I give each slide?

It depends on what is on the slide. A single-line statement needs only the click, so about three seconds. A chart you point at and explain regularly runs past ten. When the deck is mixed, counting only the slides that need explanation and entering that smaller number with a longer per-slide time gets closer than averaging everything.

How is this different from timing myself with a stopwatch?

They answer different questions. A stopwatch measures a finished script read at your real pace. This calculator tells you what a half-written script is worth in minutes, which is when cutting is still cheap. Use the calculator while drafting, then confirm with a stopwatch once the script is final.

Can I paste a Korean or Japanese script here?

Not usefully. This page measures pace in words per minute, and Korean and Japanese are measured in characters per minute instead, because word boundaries do not line up the same way. Use the Korean or Japanese version of this page and the calculation switches to characters. The language switcher is in the header.

My real talk runs longer than the estimate. What should I change?

Usually one of three things. You are adding material that is not in the script, you underestimated slide explanation time, or your actual pace is slower than the preset. If you have rehearsed once, compare your measured time against the speaking figure on screen and set the pace field to your own number. Measure it once and you can reuse it for every talk after that.
